Studio Operations Design & Implementation

Problem

The studio operated without standardized procedures for session management, client interactions, or issue resolution. Staff relied on individual judgment to enforce time limits, address equipment issues, and manage client conflicts, resulting in inconsistent decisions and unpredictable outcomes.

These gaps led to session overruns, delayed turnovers, unresolved issues during active bookings, and inconsistent policy enforcement, issues that intensified during peak hours and directly impacted revenue-generating time. As a result, scheduling accuracy declined, operational efficiency decreased, and both clients and staff lacked a reliable, consistent experience they could depend on.

The lack of standardization also introduced financial risk, including untracked overtime, inconsistent payment handling, and avoidable client disputes.

Role

Independently managed studio operations across booking systems, client experience, and staff coordination. Identified systemic gaps and led the design and implementation of standardized procedures and infrastructure to improve consistency, enforce policies, and support reliable operations during high-volume usage.

Operational Goals

  • Standardize session workflows to eliminate reliance on individual staff judgment

  • Enforce consistent time management and turnover processes across all bookings

  • Establish clear protocols for issue resolution during active sessions

  • Improve scheduling accuracy and reduce operational conflicts

  • Ensure consistent policy enforcement across staff and shifts

  • Reduce financial risk through structured payment handling and time tracking

Methodology

  • Audited day-to-day operations to identify inconsistencies and gaps in session management, client handling, and issue resolution

  • Defined core workflows requiring standardization, including session flow, time enforcement, equipment handling, and escalation

  • Designed a centralized SOP framework to standardize procedures and reduce reliance on individual judgment

  • Developed scenario-based documentation and training materials aligned with common issues and peak-hour conditions

  • Organized SOPs into an accessible system for quick reference and onboarding

  • Implemented SOP usage into daily operations and trained staff to ensure consistent adoption

Tools Used

  • Notion - Designed and structured SOP system, training materials, and internal knowledge base

  • Google Workspace - Supported documentation, operational tracking, and file management
